Find the thing that works, then build it
You have budget and appetite but no agreement on where to point them. I run the search, we cut it down to one use case, and I build it with your engineers until real users are on it.
What it includes
- Interviews across the teams who would use it, not just the sponsors
- A ranked use-case map with effort and expected payoff on every row
- One system shipped to production, built alongside your engineers
- An evaluation set and harness so you can tell when quality slips
- A written handover: architecture, costs, failure modes, what to watch
Who it suits
Best for teams of 20–500 who have tried a pilot, learned something, and now want one thing that actually lands.
Coaching

Make it stick after I leave
Someone in your organisation has just been made responsible for AI on top of their existing job. This is the standing hour where they think it through with someone who has done it before.
What it includes
- Fortnightly one-to-ones with whoever owns delivery
- Working sessions on prompting, evaluation and reviewing model output
- A second opinion on vendor pitches and build-versus-buy decisions
- A usage policy your legal and security teams will actually sign
- Async access between sessions for the decisions that will not wait
Who it suits
Best for a newly appointed AI lead, a head of engineering adding it to their remit, or a small team learning in public.
Workshops

Get a room to the same understanding in a day
A fixed-length session for a whole team or leadership group. Less lecture than most, built around your own backlog so people leave with decisions rather than notes.
What it includes
- Pre-work interviews so the examples come from your business
- Hands-on blocks using your real documents and real tickets
- A frank segment on what the technology cannot currently do
- A prioritised shortlist the room has agreed on before it leaves
Who it suits
Best as a starting point when leadership and delivery teams have different mental models of what AI is.
Before you ask
The four questions that come up on every first call
- Do you resell any platform or model?
- No. I take no commission from any vendor, which is the only reason my recommendation on build-versus-buy is worth anything.
- What if the answer is that we shouldn't build it?
- Then the audit ends there and you keep the rest of the budget. That happens on roughly a third of engagements and it is a good outcome.
- Can you work with our data-protection constraints?
- Usually. I have worked inside Swiss and EU regulated environments, on-premise deployments and self-hosted models. Bring your security lead to the first call.
- Do you take equity instead of fees?
- No. Fixed fees keep the advice honest and the engagement short, which is what makes it worth buying.
